How to Make Data-Driven Decisions (Without Being a Data Scientist)

You do not need an analytics team -- you need to look at three numbers every week.

"You need to be data-driven" is the most repeated and least applied piece of ecommerce advice. Most businesses I know have Google Analytics installed but never open the reports. And the ones that do open them get lost in metrics they do not understand.

The good news: you do not need to understand everything. You need to look at three numbers, once a week, and act on them.

The Three Numbers That Matter

1. Site conversion rate. What percentage of visitors end up buying? A healthy online store typically converts between 1% and 3%. If you are below 1%, the problem is not traffic -- it is your site.

2. Average order value (AOV). How much does each customer spend on average? If your AOV is low, consider bundles, free shipping above a certain threshold, or complementary products at checkout.

3. Customer acquisition cost (CAC). How much do you spend on marketing for each sale? If your CAC exceeds your margin, you are paying to lose money. It is that simple.

If you use Shopify, the Analytics section already shows the first two. For CAC, you need to divide what you spent on Meta Ads or Google Ads by the sales that came from there. It is not rocket science -- it is division.

What Do I Do When the Numbers Are Bad?

This is where most people freeze. The key is to change one variable at a time and wait at least two weeks to measure the effect.

  • Low conversion: Check site speed, product photos, and the number of steps in your checkout. A single-page checkout can boost conversions by 10% to 30%.
  • Low AOV: Add a free shipping threshold ("Free shipping on orders over $50") and show related products before payment.
  • High CAC: Review your ad audiences. Sometimes the problem is as simple as showing running shoes to people who are searching for dress shoes.

The Habit That Separates Growers from the Rest

Businesses that grow do not have more data -- they have the habit of looking at it. Block 15 minutes every Monday to review these three numbers. Log them in a simple spreadsheet. Within a month, you will spot patterns that were invisible before.
