2025 Ecommerce Review and How to Plan Your 2026

The best time to plan next year is before this one ends.

December isn't just for selling. It's the best time to pause, look at the numbers, and decide what you'll do differently next year. Not a motivational exercise — a real analysis of what worked, what didn't, and where to focus your energy in 2026.

How to Do an Honest Review

Open your spreadsheet (or your Shopify dashboard, or your invoicing system) and answer these questions:

Sales and Margins

  • How much did you bill in 2025 vs. 2024?
  • What was your real net margin? (After product costs, shipping, advertising, platform fees, etc.)
  • Which months were your best? And your worst? Why?

Products

  • What were your top 5 best-selling products?
  • Which ones had the highest margins? (They're not always the same.)
  • Do you have products that never sold? Eliminate them or give them one last chance in January.

Channels

  • Where did your traffic come from? Google, Instagram, email, word of mouth?
  • How much did you spend on advertising and what did it return?
  • Which channel has the lowest customer acquisition cost?

Operations

  • How many shipping complaints did you get?
  • Did your carrier meet their delivery timelines?
  • How long does it take you to process an order from placement to dispatch?

What to Plan for 2026

You don't need a 30-page business plan. You need clarity on 4 things:

1. Monthly Sales Target Not an abstract annual goal. A monthly target you can track and adjust. If you sold $5,000/month in 2025, are you aiming for $7,000? What do you need to get there?

2. Product Focus Instead of adding 50 new products, identify the 10–15 that actually drive your business and optimize their pages, photos, and marketing.

3. One Channel to Master Don't try to be everywhere. Pick the channel that worked best in 2025 and double down on it. Was it email? Google Ads? Instagram? Better to be great at one than mediocre at five.

4. One Operational Improvement Which process causes you the most pain? Invoicing? Shipping? Customer support? Identify your biggest bottleneck and fix it in Q1.
